Avatar Replacement Technology (ART) allows you to replace the displayed avatars for selected users or for all users, but there are some limitations.

To replace a user's avatar, click on 'Actions' for that user's post and select 'Replace Avatar...'
To remove that user from avatar replacement, go to the Options, Appearance and remove the user name from list in the Avatar Replacement section.
In order to use your own images, you need to copy the desired image to a specific extension location. This is because the HTML img element does NOT allow the src uri to be a file (e.g.
Now FireFox and the extensions do allow images from their extension area to be displayed so these provides a limited workaround, but you need to put the image(s) in a specific location. For the swaksmack extension, that location is user and extension specific so you need to find it.
See How to find your profile.
Your profile location is typically something like c:\Documents and Settings\[User Name]\Application Data\Mozilla\Firefox\Profiles\xxxxxxx.default\ and the swaksmack location would be c:\Documents and Settings\[User Name]\Application Data\Mozilla\Firefox\Profiles\xxxxxxx.default\extensions\swaksmack@mindstorm360.com\

Your profile location is typically something like ~/.mozilla/firefox/xxxxxxxx.default/ and the swaksmack location would be ~/.mozilla/firefox/xxxxxxxx.default/extensions/swaksmack@mindstorm360.com/
See How to find your profile. I do not have mac to test on, but it should look something like this ~/Library/Application Support/Firefox/Profiles/xxxxxxxx.default/extensions/swaksmack@mindstorm360.com/
Once you find the swaksmack extension installation location, it becomes fairly easy. You need to go to the avatar directory of the extension which is swaksmack@mindstorm360.com/chrome/skin/avatars or swaksmack@mindstorm360.com\chrome\skin\avatars for Windows users. Once you get to the directory, you just need to copy the replacement image(s) you want to use into that directory. If you do not know how to copy and paste, please consult your operating system help.
Once you have your image(s) copied into the "special" location. Go to FireFox and select the SwakSmack options and go to the Appearance options. You should see a section called Avatar Replacement. Click the Select... button to open a dialog that will allow you to select your replacement avatar. You NEED to select an image out of the directory that the dialog opens in. If you change to a different directory and select an image from that different directory, IT WILL NOT WORK. Select your image, and click 'Open' or 'Ok'. You can now click 'Ok' to close the SwakSmack options.
